The problem
Zenin had been flat at around ₹5L a month for four months. The ad account had hundreds of campaigns and ad sets running at once, none of them getting enough data to learn, and the brand was losing money against what it was spending. The bigger problem was the store. It was entirely COD, and almost every order came in that way. On paper the revenue looked fine. In reality a large share of it never got delivered, and the brand paid shipping twice on every order that came back.
What we did
- 01
Cut the account down to five campaigns
We consolidated everything into five campaigns before touching the budget. Delivery stabilised within 40 days and spend moved from ₹5L to ₹13L a month on a structure that could actually handle it.
- 02
Rebuilt the store
Conversion went from 0.8% to 2.6% after a full website revamp.
- 03
Fixed the COD problem, which was the real one
Even with the store converting, COD was still where the money was going. We worked on order quality and built our own methods for filtering and improving orders before they shipped. Zenin went to 60% prepaid, then to a fully prepaid store, ending at ₹60L a month with 1 to 2% RTO.
- 04
Added Google once the brand had a name worth searching
Zenin went from 5,000 Instagram followers to 100,000. Once people were searching the brand by name, we added brand search campaigns to capture that demand, plus campaigns against competitors.
₹60L a month, and almost nothing coming back.
